某外企计件制实施方案第一条:制订本制度的目的purpose:1., 9 I( U- e( M1 H5 T提高员工的工作效率,调动员工的工作积极性,实现按劳分配,多劳多得。 To improve work efficiency,arouse employees enthusiasm. Distribution according to work,good work deserves good pay.2.) ! d) N1 C. T1 / t让所有的员工清楚自己当天的工资所得,将计件工资透明化。 To make employee clear about their pay,to make piece wage transparent.3.t: x2 & j$ d+ e计件方式必须公平,公正,公开,合理。 Piece wage must be justice and equity,open and reasonable.第二条:适用范围 Scope本公司复合线生产作业人员 Limination operators第三条:管理职责 Responsibilities1. 生产车间:生产部汇总统计当日产品产量。Work shop: summary everyday output statistics2. 质检部门:对产品和定额进行确认和分析,异常的确认,生产班组长签名确认。Quality department: validating and clarifying products and quotas,identifying NOKs. Product shift/teamleaders sign and confirm it.3. 人力资源&财务:负责工资的及时发放,负责根据标准工时以及考勤记录计算出员工的计件工资,加班费,奖金,罚款,扣款等。并对计件工资进行核查,监督,并按公司的发展需要以及市场的波动调整工价。HR & Finance: responsible for payoff in time. According to standard working hours,attendance record, calculating piece wage,overtime pay,premium,fine or cut payment. Meanwhile,verifying and monitoring piece wage ,adjusting labour cost by the developing needs of company and labour market volatility.5其他部门:负责对本部造成异常的原因进行跟时及核实。 Other departments: responsible for following up and verifying own deprtments reasons for NOKs.第四条:术语定义Definitions计件基数:是公司安排的时间内,在正常的操作条件下,以标准化的作业方法及合理的劳动强度和速度完成符合质量要求的合格产品的数量。Piecework base: the quantity of qualified production produced within the arranged time,with normal working conditions, standardized operate methods and labour intensity/rate.计时工资:在异常发生没有得到及时处理时公司支付给计件员工的每小时工资.Hourly wage: wage per hour when abnormality occurs and can not be disposed in time.绩效奖金:是在原来绩效奖金(425)的基础上把质量产量相关的60%加到计件工资里,剩余的40%用作考核员工表现,即150元Performance bonus: based on the original one (425), adjust 60% which is related to quality to piece wage,and the left 40% which means 150 RMB, still serve as the assessment criterion for employees performance.第五条:工资结构 wage structure计件工资+工龄工资+岗位津贴+夜班补贴+全勤+绩效奖金(150元满额)。Piece wage + seniority pay + position subsidise + nightshift pay + full attendance + performance bonus (maximum 150 RMB)实行集体计件 ,通过个人出勤工时分配个人工资.Implement Group piece work system,allocate personal wage based on personal attandence hours.月计件工资构成constitution of piece work per month:1) 基本工资1820元 base salary 1820 RMB2) 每月平均工作时间 21.74天即174小时 average work hours per month21.75 days = 174 hours3) 平均每月4.6周。每周周末1天加班。即每月周末加班4.6天 Average 4.6 weeks per month, work overtime 1 day per week. It means each month, overtime work day is 4.6 days.3) 原来的绩效是425.其中涉及质量和产量的部分275元计入Performance bonus used to be 425 RMB, which has already covered the 275 RMB relvent with quality and output.我们按照法律规定的标准工时去计算每日工资Daily wages: get from standard working hours 1820+(21.74*3.5*1.5+4.6*11.5*2)*10.46+275=43964396/(21.74+4.6)=167日基本计件工资167元piece worker pay per day is 167 RMB按照现在的产能标准计算各条线的工资Acorrding persent output standards, each lineswage can be calculated as following:JO3K 350pcs/shift 167/350=0.48元/pcsBOS-7 220PCS/shift 167/ 220=0.76元/pcsBOS-5 70pcs/SHIFT 167/70=2.39元/pcsJ78 230pcs/shift 167/230=0.73元/pcsAs this situation .January 2016 one of JO3K operator Yang Jiajia can get 167*28.2(days)+100(service award)+0 (position award)+ 312( nightshift pay)+ 50 (full attendance) + 120 (performance bonus)=5291As hours paid. In January 2016 she got 5697.8(5697.8-5291)/0.48=847.5 847.5/28.2=30pcsThat means Jo3k group should produce 30pcs more per shift第六条: 1 o$ s, I- x E$ ( B$ u& E记件工资计算办法 piece work wage calculation methods记件工资=(班组良品总数-标准产量-不良品总数)相应的单价,每件不良品记数为-1,每件报废品技术为-3,Piece work wage=(qualified output quantity standard volume NOKs) * corresponding piece price, each NOK count as -1, each DEFECT count as -3.Case 1 不良品和报废品根据我们的责任划分去扣除责任人的计件工资 According to duty allocation,deduct NOKS and DEFECT piece wage form responsible personCase 2 不良品和报废品 直接扣除该团队所有人的计件工资 Directly deduct all teammembers NOKS and DEFECT piece wage 经过讨论 我们以3:1 决定采取方案1After disscusion , Case 1 is picked by a vote of 3 to 1举例说明:1月4日7座A班生产合格品236件,经质量检验,因地毯严重边缘开胶返修4件,安全带鼓包报废1件。每件计件工资为0.76元当天工资:一道喷胶:236*0.76+1*(-3)*0.76*50%说明:安全带鼓包导致报废1件,责任划分:一道喷胶50%,自检/返修50%二道喷胶:236*0.76+4*(-1)*0.76*50%说明:边缘开胶导致非班组内返修4件,责任划分:二道喷胶50%,自检/返修 50%打扣:236*0.76螺母安装:236*0.76自检/返修:236*0.76+1*(-3)*0.76*50%+4*(-1)*0.76*50%Example: 4th Jan, 7seater A shift produce qualified produtions 236 pieces, after cheking by quality department, there are 4 pieces out of glue failure and 1 piece with bump on safe belt. Piece wage is 0.76 RMB.Wages should be : First glue sprayer: 236*0.76+1*(-3)*0.76*50% Explanation: bump on safe belt leads to 1 piece DEFECT, as duty allocation, First glue sprayer take 50% responsibility, self-check/rework take 50% responsibility.Second glue sprayer: 236*0.76+4*(-1)*0.76*50%Explanation: glue failure on edege leads to extra-team rework, as duty allocation, Second glue sprayer take 50% responsibility, self-check/rework take 50% responsibility.Assembly operator:236*0.76Mounting nut: 236*0.76Self-check/rework:236*0.76+1*(-3)*0.76*50%+4*(-1)*0.76*50%第七条:异常情况处理 abnormality handling一、. w7 E2 O& ? m5 计算工资的异常 calculating wages anomaly1;因来料不良需加工挑选时,公司为此挑选,加工而造成的浪费工时按工厂规定的金额计算,由此形成的支出由采购部门根据不良品的比例来决定是否需要向供应商索赔。 When materials deficient and needs time to pick up good ones for production, these hours wage should be calculated as set amount. And purchase department should judge rely on deficient materialsratio to decide whether this expenditure should charge form supplier. 2 |* o8 Tt$ O1 p因客户临时改变产品要求而造成的返工,按工厂规定的金额算. Rework out of customers changing product requirements temporary,this wage should also be calculated as set amount.3因为机器设备出现故障进行维修或者进行机台保养停产的时间,1小时以内不调整产量,可以做准备工作,1小时以上,按比例降低额定产量。 Stop producing out of machine or equipment failures or maintenance,if it is within 1 hour,nonadjusting output, if more than 1 hour, output should be scaled down.4. 上班时间参加公司各类培训活动或者技能培训,按培训相应的工时按工厂规定的金额进行计计算工资.When attending all kinds of training arranged by company, these training hours wage should be calculated as set amount. 5. 公司计划停机,安排员工休息.不计入工资支付。Stop producing as planned in advance, arrange employee to have rest, in this case, these hours wage will not be counted in wage pay.6所有因为在物料上线时造成的异常(停产,等料,物料供应不足),所浪费的工时,并且要追究相关人员的责任. All kinds of abnormality out of material on-line( if stop, waiting or in short supply), the hours wasted should be accountability.7.因停电超过半个小时不能进行生产的, 按比例降低额定产量。Stoping producing for more than 30mins out of power shutdown, output should be scaled down.8.所有计算工资异常由车间班组长申请,经生产经理批准,并累计一周提报人力资源部, All calculating wages anomaly should be applied by shift/teamleaders, approved by production manager,report to HR each week.9 所有异常情况需要填写异常记录单,由相关部门经理签字,送报老板。 All abnormalities should be recorded on abnormal recors, signed by relvent department manager and then report to JM.第八条:不计算工资的异常 abnormality without calculating wage( D g( o/ r0 om3 w+ A: f1品质异常:由于生产员工操作原因造成返工,全检。 Quality abnormality: rework or full inspection outof operations2设备故障异常:由于制程中由于设备操作不当造成的品质异常,效率低下。 Equippment abnormality: misoperations when manufacturing procedure and lead to quality abnormality and inefficiency.3资料错误:公司误用文件所造成的生产效率,品质异常。 Data error: misuse documents and lead to quality abnormality and inefficiency.4由于工
