13、带来哪些变化？生产一线部门需要了解：如何组织几百套模具的生产？如何安排数以千、万计的工序加工？应该把这个任务分配给那个班组？各个班组的负荷情况如何？如何最优化地分配任务，以便于在客户交货期内完工？如何及时地得到目前的完工情况？以上问题涉及到生产计划的编制，也涉及到计划执行进度。企业要面对繁杂的生产信息，制定出一个合理的生产计划，需要了解设备使用情况、工件加工情况、员工工作情况、物料使用情况等等。这些信息量非常大，单纯依赖人力来实现几乎不可想象，潍坊模具厂采用 ERP 和 MES 系统实现了厂级生产计划和车间作业计划的合理分工、层层细化。本文结合潍坊模具厂MES 系统对车间作业计划的分层管理，将

14、探讨离散型制造企业的生产计划管理。生产计划的分层实现对模具行业来说，生产计划根据实际需求分成了很多种，如：模具制造节点计划 即工厂生产计划、模具设计计划、 模具生产准备计划、 模具物料需求计划、 车间调度计划等。 潍坊模具厂通过应用 PDM 、ERP、 MES 系统，逐步将生产计划实现了合理的分工。1、需求引入2003 年，潍坊模具厂成功实施了PDM 、CAPP 和 ERP 系统，模具的设计全部实现了体设计，经营管理推进ERP，企业的整个运作过程全面实现了信息化管理。PDM平台上的三维实由于模具的典型特点，即产品生产周期长，需求 /技术 /设备 /人员各方面不确定因素多，为模具生产计划的编制带

15、来很大的困难。 ERP 根据工厂节点计划编制出来的长周期的计划，综合考虑了能力、优先级等客观因素，结合项目管理的思想基本实现了宏观计划的调控，但由于不能及时掌握车间生产实际情况，厂级生产计划下发到制造车间执行时， 多数订单的实际生产进度与 ERP计算出要求的进度之间产生较大的不一致，导致车间很难按照 ERP 所定的厂级生产计划对生产任务进行安排。PDM 、 CAPP、 ERP 系统在生产管理方面存在的问题：车间详细排产计划所需的基础数据不准确，生产成本难以控制，工时定额、工具、设备状态以及生产现场状态等进行车间作业计划所需的基础数据不准确；ull strictly ruleparty is a

37、放及上缴统计不及时，工时的信息反馈也是通过人工录入，造成工时信息带有随意性，不准确且录入时间滞后，厂级部门不能及时了解实际生产情况；车间详细排产计划编制采用手工填计划表的形式，编制效率较低；主生产计划编制是根据工作中心计算出来的一个能力当量的概念，而不是真正的制造天数，只能进行宏观调控计划，不能用来指导车间的实际生产。为了解决工厂生产计划、生产调度、进度控制、进度反馈、质量反馈等问题，潍坊模具厂开始实施 MES 制造执行系统， 同时对 ERP 系统生产计划管理模块进行了必要的调整， 以实现生产计划分层控制的思想。2、生产计划的分层实现思路 生产计划管理分级，ERP 负责厂级生产计划以及MRP运

49、计完成以后根据情况调整生产计划，进行物料需求计划运算，生产车间按照调整后的计划组织生产。此模式存在的最大问题是， 由于计划部门直接编制了车间层的生产计划， 造成了两个部门之间的计划差异，而且由于计划部门并没有及时了解车间进度， 生产部门并不认同计划部门的计划， 造成了两个部门的对立。鉴于此，我们以模具行业通用的模具节点计划作为工厂生产计划，将其纳入ERP 管理，物料需求计划的运算以此计划为标准，设计、生产准备、车间调度计划全部按照节点计划展开。4、 MES 对车间调度计划的管理福田模具 MES 系统的主要出发点就是细化车间调度计划， 实现快速编制出符合车间实际情况的车间级调度计划为目的，系统采
