沟通管理程序1 目的 Objective促进公司内部各职能和层次间的信息交流,从而增进理解和提高质量管理体系的有效性。Promote the information communication among departments and levels to understand anf improve the QMS.2 适用范围Application Scopes适用于各部门之间/上下级之间/同事之间的内部沟通活动Be applied to the internal communication among department, leaders and employees, and colleagues.3 职责3.1 最高管理者负责督促各部门/各层次以及同事间积极进行内部沟通,并实施必要的鼓励措施:The top management will promote the internal communication among the departments, colleagues, and different levels, and give necessary encouragement.3.2 各部门负责人必须督促所属人员积极进行内部沟通,协调工作中纠纷;The department chief will promote the internal communication among the departments, and assort with the related troubles.3.3 管理者代或人事行政部负责受理内部沟通有关的纠纷,及对当事双方进行调解。The management representative and administration department shall assort with the related trouble among the departments and two sides.4 程序内容为了使公司的质量管理体系能有效的运行,全体人员合理/有效的方式积极进行沟通,不能以“他们不配合或没时间”等语言作为不按时完成工作的理由,内部沟通可以按下列方式进行:The order to peep the QMS operation effectively, all the employees in BHN shall communicate each other with reasonable and effective ways to solve the trouble, and cannot use any reasons. The internal communication shall be implemented as the followed ways,4.1 开会Meeting4.1.1 公司领导至少每年召开依稀主管级以上人员参加的质量管理会议,听取他们在进行质量管理时所遇到的困难和对质量管理体系的改进意见,并进行解决处理。The BHN top management shall organize the chief meeting every year for the quality management, and solve the trouble the opinions in the quality management system.4.1.2管理者代表至少每季度召开一次主管级会议The management representative shall organize the chief meeting every quarter,讨论本季度发生的一些质量/管理问题;Discuss the quality and management trouble this quarter听取主管们在进行质量管理时所遇到的困难和对质量管理的改进意见,并进行处理;Listen and solve the troubles in the quality system operation, and improvement opinions for the quality system.采取多方论证/积极参与的模式充分进行内部交流,畅通渠道,解决问题。Solve the problem and clean the channel using the multidisciplinary approaches, and take part in the communication completely.如果临时无法召开会议,则应由副总裁助理通知各部门主管。The department chief will organize the meeting designated by VP assistant.4.1.3 各部门经理至少每月召开一次本部门人员会议,传达公司对质量管理的意见/要求和改进方针,听取他们在质量管理时所遇到的困难和对质量管理的改进意见,并进行处理。The department manager shall organize one department meeting every month to public the company opinions/ requirements/ improvement policy in the quality management, and get the solve the troubles in the quality management operation and improvement opinions.4.1.4 各生产班组每个工作日都要开工作狐疑,由生产主管主持,传达公司对质量管理体系的意见/要求,并讲述当日出现的问题以及纠正方法和预防措施,以及第二天的生产应注意的地方。The production teams will organize the morning meeting by the line leader every working day, to public the quality requirements and opinions from company, and complete the corrective and preventive to solve the days problem, the contents shall be paid more attention today.4.1.5 当质量会议成为一项固定内容时(如每月举行一次例会并讨论一个具体的质量问题会议),则会议的主持人可由与会人轮流担任,这样更能有效地改善和解决问题,促进各层次和只能之间的适当沟通。The meeting question-master shall be in turn to solve and improve the questions more effectively, and promote the communication each other.4.1.6 每次开会需做好“会议纪要”,一边追踪或备忘,并妥善报讯相关记录。The meeting minutes shall be recorded to be traced and filed.4.2 口头和书面沟通 Oral and written communication4.2.1 生产一线员工在生产过程中发现本工序及前面的工序出现问题时,应立即通知主管领导。If the quality problem are happened in the production site in the position or fore-position, the employee shall notice the production chief to request to be improved.4.2.2 巡视人员发现员工的操作违反WI规定及其他质量问题时,应立即通知生产部主管。必要时相关部门应协助改善。If the QC inspectors find the quality problems or the wrong operation methods not meet the WI, the production chief shall be noticed to handle. If necessary, the related departments shall provide support to improve.4.2.3 公司员工在工作过程中,发现任何可能影响产品质量或质量管理体系的情况,应口头或书面向直接领导提出。必要时,徐向上级反映这些情况;当收到口头反映问题时,相关负责人应做好记录,以便跟踪。The employee shall report to the related person-in-charge if anything will cause product quality or QMS decline. If necessary, shall report to the leader. The leader shall record and follow after receives the oral reports.4.2.4 在生产过程中,任何质量纠纷都需要当事人双方互相协商解决,若些山峰解决不了时,可依照汇报层级报告本部门主管/经理。The quality problems in the production shall be handled by the two sides based on the complete communication. If cannot be solved, can be report to the department chief or department manager to handle.4.3 其他沟通方式Other communication ways为了促进公司内部沟通更好的进行,各部门或下灌灌人员可以采用下列适当的沟通方法或手段,对内部沟通进行完善或补充:In order to promote the internal communication, the related departments can use the followed ways,4.3.1 通过板报传达公司对质量管理体系和产品实现的基本要求,达到顾客要求的重要性;以及提供培训数据/解决问题的方法和技巧/通告/奖惩信息等;Public the quality system and product realization requirement by the publication board, provide the related training/problem solution methods, etc.4.3.2 考虑到员工不愿口头提出有关质量/管理以及工作过程中的相关问题,可以:1)设立质量管理信箱。方便大家为公司的质量管理和持续改进献策;相关负责人收到这些信息后,需立即安排改善或处理,对好的建议要予以公开奖励和鼓励,并提升多次受到奖励的人员;The quality management post mail can be opened to receive the employees opinions for the quality, management and production. The related person-in-charge shall collect the information and arrange to improve or handle timely, and give the related encouragement for the good opinions.2)人事行政部负责打开“质量管理信箱”并将信箱内的意见收集,呈送管理者代表处理,并将结果存档。The administration department will collect the information in the mail, and send the management representative, and filed the results.4.3.3 当有些活动需要鼓励更多人员参与时,可以将这些活动的要求或规则登在公司简报和内部网站上,吸引适当的人员参与;The related activity shall be public in BHN paper or intranet website to let more employees know and take part in.4.3.4 当时间紧迫时,有关人员可以通过电话/传真/e-mail等方式与相关负责人联络,使质量管理问题得到及时处理;The related person shall notice the person-in-charge by the telephone, fax, email to handle the quality problem timely.4.4 管理评审/内部审核都是很好的内部
