2、一物料的数据只局限在相关人员的手中。没有一个报告可以综合所有物料库存积压状况给出一个宏观物料调配的数据。从打造个人电脑业务全球黄金供应链的角度来看,我们既要关注全球物料短缺问题,同时也要关注全球物料积压问题,只有这样才能使供应链运作更加健康,不会造成资源的严重浪费。本论文旨在通过搜集全球联想个人电脑加工厂物料库存数据,设计全球物料积压与调控报表,使整个公司采购团队,物料团队,库存团队,计划团队能够每周得到一份清晰的全球物料积压与调控报表。使各个团队在得到准确信息后采取有效的措施去解决全球物料积压问题。从而在根本上杜绝资源的重复浪费,降低公司采购成本,缓解高库存压力的现状。本论文前期通过swot

3、分析法,公司内部客户需求调查以及与同事的自由讨论等研究方法制定出了各个加工厂物料积压的数据格式,在中期的计划执行过程中,通过采取项目进度流程表检查与评估形式确保计划的内容得到充分执行。在后期计划评估部分,本论文仍主要采取问卷调查的方式,通过跨国会议,邮件,面对面交流等形式得到同事对全球物料积压与调控报表的意见反馈。项目组成员根据同事的反馈意见又再次更新报表的格式,使报表更加易于使用。经过周密的调查分析及切实可行的数据搜集计划,以及中后期的严格执行及分析评估。此次数据搜集与整理计划得以顺利完成并取得了预期效果。本报表不仅取代以前单独物料积压报表,释放了其他同事的工作量,由于各个团队都同时使用统一

4、准确的库存资源,使各个团队的工作效率得到很大的提高。在宏观物料调配的合作方面产生了极强的凝聚力。通过此次计划的实施,我们意识到虽然物料积压与宏观调控报表可以有效的反映出物料积压状况,使各个部门能有效调控物料积压。但最重要的还是公司计划团队应该根据市场因素宏观调节周、月、季度、年度计划。使全球的物料不要出现积压状态,安全库存控制应在合理的范围之内。既重视物料短缺也重视物料积压状态才能真正打造黄金供应链,才能给公司带来更多的收益。abstract lenovo information production company is the 3rd largest pc maker all over t

5、he world. the company manufactures and markets notebook pcs. but recently we find all commodity managers pay more attention on commodity shortage than commodity excess. commodity managers just cared about commodity inventory excess on plants in china. they dont care about inventory excess on cm (con

6、tract manufactures) sites. no any mwd report can show whole inventory excess status of worldwide scope. no one can get the rebalance opportunity from one site easily. the high level management team can not get whole commodity excess data and whole commodity rebalance data easily and regularly. when

7、they need the related data, they just find a person to generate the data from one department to another department temporarily.as a team lead of ww (worldwide) material inventory department i have raised mwd (material without demand) data visibility project. it is hypothesized that if we can collect

8、 material without demand data from worldwide successfully then everyone can see commodity excess status in worldwide scope from one report.after discuss with procurement team, commodity team, inventory team and supply demand team, they also agree with that we should have such mwd report to get whole

9、 picture of all commodity excess status in the worldwide scope. after we collect all external and internal data and output all data in specific criteria. we can see all commodity excess and rebalance opportunity from one report.now the mwd report can show the excess status of one part in every site

10、in the worldwide scope and also can see the rebalance opportunity from other sites. it will give a clear commodity excess data of all commodity managers, procurement managers, inventory team and high level management. from this report they will see the rebalance opportunity of one part; it will impr
